Summary

  • Cuts the orchestrator's fixed per-turn prefix from 89,615 B to 66,539 B (−25.8%, ~5,800 tokens) — 54 tools → 28 — by packing idle tool families behind use_skill, merging load_skill/use_skill into one tool, and collapsing goals_* into one op-dispatched tool. No capability removed; every withheld tool is still reachable and now disclosed in the prompt with its route.
  • Fixes a session-resume defect that silently truncated conversations. A resumed transcript was spliced into one request and dropped, so the next turn answered a 10-message thread from 4, and the transcript written afterwards held only the new turn — which the next resume then read back. Every restart truncated the thread further.
  • Fixes packed delegates being unreachable (pre-existing, found while packing): use_skill was bound only to the agent's durable tool Arc, and no delegate_* tool lives there. All seven already-packed delegates were withheld from the wire and unreachable through the route meant to replace them.
  • Makes the advertised tool block byte-stable. The Composio toolkit enum carried the backend's response order into a schema that sits in front of the system prompt in every provider's cached prefix.
  • Ports the git-config hardening git_operations provided into shell, now that git_operations is packed.
  • Adds multi-turn capture + prefix-audit tooling, because none of the above was visible from a single-turn capture.

Problem

target/debug-logs/first-inference-request.json is a real first-turn request captured from the desktop app. Measured:

Part Bytes ~tokens
system prompt 37,497 ~9,400
tools (54 tools) 52,118 ~13,000
fixed prefix, before the user has typed anything 89,615 ~22,400

Three concentrations accounted for most of it: 17 of 54 tools carried a byte-identical 9-field delegation envelope (20,469 B, 39% of the tool payload); load_skill and use_skill each embedded the same pack index verbatim; and the delegation prose was 42% of the system prompt, including a hardcoded routing table that nothing kept in step with the live tool set.

Two starting assumptions were wrong and are worth recording:

  • Tool schemas are not sent after the user's messages. The request has a top-level tools array alongside messages (native function calling). The # Tools-after-# Messages layout in the rendered .md is a property of that document, not the wire.
  • continue_subagent is not a duplicate of the delegate_* tools. It resumes an existing awaiting_user worker by task_id; the delegates spawn new ones. It is deliberately never packed — a hidden continue_subagent is the known infinite-re-delegation bug (Agent cannot complete MCP server installation via chat — setup agent loops without finishing #4291). The real duplication was the envelope, not the tools.

The cache half

A separate question — does anything here break the prompt cache? — turned out to have a real answer, but not where it was expected.

The tool block is part of the cacheable prefix and it comes first: every prefix cache in production renders the tool catalogue ahead of the conversation (OpenAI's automatic cache, Anthropic's cache_control → tools → system → messages, DeepSeek's context cache, any vLLM/SGLang radix cache). core_turn.rs carried a comment asserting the opposite — that the tools field "is not part of the KV-cache prefix" — and used it to justify rebuilding the tool surface mid-session. The rebuild is still correct (a tool surface that lies about what the model can call is worse than a cold prefill), but the comment licensed churn it should not have.

Driving real multi-turn sessions through a capture proxy then surfaced two genuine defects, both observed on the wire rather than reasoned about:

  1. Session resume threw the conversation away. The replayed prefix reached one request and was take()n. Everything downstream reads Agent::history, so the next turn went out without it (10 messages → 4), and persistence — which serializes history — wrote a transcript holding only the new turn. latest_for_agent hands that file to the next resume. Measured across two core restarts: 10 → 4.
  2. The Composio toolkit enum was ordered by the backend's response. connected_set_hash already sorts before hashing, so the rest of the pipeline treats order as meaningless — while the advertised schema baked it in, one layer down, in front of the frozen system prompt.

Solution

Tool surface

  • load_skill + use_skill merged into one use_skill: required skill, optional tool, optional args. Absent tool discloses the pack (ReadOnly); present tool dispatches. The proxy still forwards the inner tool's permission_level_with_args / external_effect_with_args / timeout_policy, so a packed crypto write is not laundered into a read, and the pack-membership check still prevents reaching a crypto tool through the workflows pack.
  • goals_list/add/edit/delete → one goals tool with an op enum, following the todo precedent. Permission is per op (list is ReadOnly, the mutations are Write) — a flat Write would put an approval prompt in front of reading the list. An Action<'a> enum lets argument validation finish before the memory driver is resolved, so a malformed call reports its missing argument rather than a driver error.
  • New packs (files, storage, scheduling, profile, media, tasks) and additions to existing ones. Each carries an owners list, so the specialist whose whole belt is the pack keeps it advertised.
  • PackRegistryHandle now holds two registries (durable + synthesised) with bind_synthesized_pack_registry called at build and after every refresh_delegation_tools. This is the reachability fix; a Weak into the replaced allocation stopped upgrading after a Composio reconcile.
  • The hardcoded routing table left prompt.md; withheld specialists are rendered from the live registry with their use_skill route, so disclosure survives packing and cannot drift.

Cache

  • A resumed prefix is absorbed into Agent::history rather than spliced into one request, so the request, the following turn and the durable record cannot disagree. Wire bytes for that request are unchanged — the entries are already provider-shaped and Chat renders verbatim. Chat rather than the structured variants is deliberate: these have already been through bound_cached_transcript_messages, which snaps past an orphaned lead and strips a trailing unpaired opener, so re-deriving the pairing would only add a second chance to get it wrong.
  • The toolkit enum is sorted by slug, after the dedup loop so "first arrival keeps the slug" is unchanged.
  • The wrong comment in core_turn.rs is corrected with the rule that actually follows: rebuild only on a real capability change, be byte-stable otherwise.

Shell git hardening

git_operations is now packed, so the denylist half of its policy is ported to shell via GIT_CONFIG_PARAMETERS — git's own -c propagation mechanism, at -c precedence, above the repository config an agent-writable workspace lets an attacker author. The list lives beside the rest of the policy so the two cannot drift.

Three exclusions are deliberate and each is pinned by a test: core.sshCommand= (an empty value is a command git executes — it would break every fetch/push), diff.external (unsuppressable by value; the fix is an argv change this path cannot make), and core.hooksPath (owned by the attribution shim, which deliberately delegates onward to the repository's hook). This narrows the surface; it does not close it the way git_operations does — porting the fail-closed allowlist would cost a git config round trip per shell command and refuse to run in an ordinary LFS checkout.

Impact

  • Desktop/CLI runtime. ~5,800 fewer prompt tokens per turn on the orchestrator.
  • One-time cold prefill on upgrade for users with 2+ integrations connected: the toolkit enum's order changes once.
  • A packed tool costs one use_skill round trip on first use. Deliberately left advertised: analyze_image was moved to a pack, but schedule_task stays (it is a worked example in prompts/STYLE.md) — packing is a latency tradeoff, not a free win.
  • No new external network dependencies. No migration.

Verification

Beyond unit tests, this was measured against the real wire. CAPTURE_ALL=1 node scripts/debug/capture-first-inference.mjs records a whole session; scripts/debug/run-multi-turn-capture.mjs drives a multi-turn thread through the production RPC (openhuman.channel_web_chat); scripts/debug/audit-inference-prefix.mjs reports the first prefix divergence and attributes it.

Seven requests across two full core restarts, message counts 2 → 4 → 6 → 8 → 10 → 12 → 14, 0 prefix breaks. Before the fix the same scenario collapsed to 4 on the second post-restart turn.

Every new guard was mutation-checked — the code was broken, the test watched go red, then restored. an_unchanged_integration_set_leaves_the_tool_block_byte_stable failed on first write; that is how the enum-ordering bug was found.

New guards:

Test Pins
appending_a_turn_never_rewrites_an_earlier_message history serialization is append-only, swept over every split point
completing_an_aborted_tool_cycle_only_appends a withheld unpaired opener reappears after what was already sent
serializing_the_same_history_twice_is_byte_identical nothing ambient (timestamp, iteration, map order) folds into the wire
an_unchanged_integration_set_leaves_the_tool_block_byte_stable a no-op reconcile and a reordered backend response both leave the tool block unchanged
a_resumed_transcript_prefix_is_absorbed_into_history both halves of the resume defect
a_packed_delegate_in_the_synthesised_set_is_reachable the reachability fix
rebinding_the_synthesised_set_repoints_the_handle the Weak survives a Composio reconcile
naming_no_tool_is_read_only_even_when_the_pack_is_dangerous disclosure is not laundered into a write
permission_is_per_op_and_unknown_ops_report_the_ceiling goals permission is per op
the_rendered_prompt_never_names_a_withheld_tool the prompt cannot drift from the advertised set
a_repository_fsmonitor_does_not_run_under_the_shell_git_environment the shell hardening actually takes effect (baseline proves the fixture runs unhardened first)
the_shell_subset_keeps_its_documented_exclusions the three deliberate gaps stay deliberate

Related

  • Closes:
  • Touches: Agent cannot complete MCP server installation via chat — setup agent loops without finishing #4291 (why continue_subagent is never packed), Memory leak: 24 stale tool instances not freed when tools Arc is shared across turns #6145 (the two-Arc split this fix depends on), Improve agent harness with LangGraph-style state machine or Polaris-like architecture #4249 (the prompt-cache segment middleware this complements)
  • Commit history is intentionally unsquashed (auto-commit checkpoints included). One checkpoint, c582404b2, carries a garbage subject ("chore: I don't see an actual diff…") — the auto-commit hook's summariser misfired on an empty diff. It is left as-is rather than rewritten.
  • Follow-up PR(s)/TODOs:
    • Real bundled SKILL.md packs — discovery has no first-party bundled-resource mechanism today, so presentation/settings/cron ship as toolpacks rather than skills.
    • Per-tool ToolExposure + tool_search — the seam exists but is shadow-only (OpenHumanToolExposureShadowMiddleware logs divergence without mutating ModelRequest::tools).
    • Prompt-size measurement + ratchet — render_via_session still dumps all_tool_refs() rather than the advertised set, so SUMMARY.txt overstates every agent. Without it nothing stops the prefix growing back.
    • The 9-field delegate envelope (~4,500 B) is untouched: orchestrator/agent.toml records a prior decision that its fields shape handoff quality and changing them needs an eval, not a token argument.

Commit & Branch

  • Branch: prompt-capture-live
  • Commit SHA: a2bdf4f00d565a4865b97aa52f80e7723e961764

Validation Run

  • Focused tests: tools::toolpacks, memory::tools::goals, agent::registry::agents::orchestrator, agent::dispatcher, agent::harness::session, tools::orchestrator_tools, git_operations
  • Rust fmt/check: cargo fmt --check clean; cargo check clean under the product feature set
  • N/A: no app/ changes — pnpm --filter openhuman-app format:check not applicable
  • N/A: no TypeScript changes — pnpm typecheck not applicable (the three new scripts/debug/*.mjs are plain Node, node --check clean)
  • N/A: no app/src-tauri changes — Tauri fmt/check not applicable

Validation Blocked

  • command: cargo test --lib under this session's shell
  • error: 5 git_operations tests fail with "refusing to run git … its repository config sets core.hookspath"
  • impact: None — environmental, not a code defect. The harness exports GIT_CONFIG_PARAMETERS=core.hooksPath=… into the test process, which git_operations correctly fails closed on. With that variable cleared the same 45 tests pass. (Fittingly, this is the exact mechanism the shell hardening in this PR uses.)

Behavior Changes

  • Intended behavior change: 26 tools move off the advertised surface and are reached through use_skill; a resumed conversation is no longer truncated; the toolkit enum is sorted.
  • User-visible effect: lower latency and cost per turn; conversations survive app restarts intact (they previously lost everything before the restart on the second turn back); one cold prefill on first turn after upgrade for multi-integration users.

Parity Contract

  • Legacy behavior preserved: wire bytes for a resumed turn's first request are unchanged; use_skill forwards permission, external-effect and timeout policy from the inner tool; the dedup "first arrival keeps the slug" rule is unchanged by the sort; to_provider_messages output for non-resumed sessions is unchanged.
  • Guard/fallback/dispatch parity checks: channel_ceiling_does_not_inherit_orchestrator_role_visibility was rewritten to assert that packing a tool from the parent does not strip it from the sub-agent ceiling — the ceiling is built from full tool_specs against a policy session with an empty visible set, so code_executor still inherits file_write.

Duplicate / Superseded PR Handling

  • Duplicate PR(s): none
  • Canonical PR: this one

The orchestrator prompt now derives a "Capabilities not in your tool list"
section from the agent registry, listing specialists whose delegate tool a
tool pack is currently withholding along with the skill and tool needed to
reach them. This replaces a hand-written routing table that named tools the
model could not see, so pack changes now move the prompt and the tool set
together.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
The installed-skills prompt block no longer names run_skill, describe_workflow,
skill_registry_browse, skill_registry_search or build_workflow directly, since
those tools live in the skills and workflows packs and were not on the wire.
It now points the model at use_skill, whose description carries the pack index,
so it stops instructing calls to tools it cannot see.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
Update the orchestrator prompt module to import AgentDefinitionRegistry
from the harness module instead of the registry module, matching the
type's new location.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
The orchestrator prompt no longer restates the specialist routing table,
crypto and skill rules, or the desktop-apps section, since each tool's own
description already covers them. Spawn-hierarchy wording was condensed while
keeping the same routing constraints, and connect-card guidance now points at
the composio skill instead of a named tool.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
Update the prompt tests to match the new routing policy: the skills
catalogue now steers through the skills pack via use_skill instead of
naming run_skill, and the hand-written intent table is replaced by
assertions on the routing policy and the withheld-specialist pointer.
Add two tests that fail if the archetype or the rendered prompt names a
packed tool as if it were directly callable, closing the drift class

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
The prompt now spells the Composio route as `skill \`composio\`` and drops the
`run_workflow` mention, since a pack id can double as a tool name and a bare
substring check cannot tell a route from a call. The withheld-tool test helper
strips that route form before scanning, so legitimate skill mentions no longer
fail the check.

The multi-turn capture script now throws when an RPC call returns a non-2xx status, since such responses may not be JSON-RPC envelopes and would otherwise be parsed into a silent undefined result. It also aborts before dispatching turn 1 if the thread id already has persisted replies, preventing a stale transcript from being mistaken for a completed turn.

Introduce the core session turn logic in the agent harness so turns can be
processed within a session. This provides the foundation for driving
conversation flow through the session layer.

Co-authored-by: Medulla <medulla@tinyhumans.ai>
Adds coverage for the session harness in the part 03 test module, exercising the
behaviour that was previously untested so regressions in session handling are
caught earlier.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
Relocate the test covering resumed transcript prefixes that lack a leading
system message into session_tests_part_04_tests.rs so the session test files
stay within their intended size split. No test logic changed.

Auto-committed-on: macbook
Co-authored-by: Medulla <medulla@tinyhumans.ai>
Adds a new test module covering session harness behaviour in the part 03
suite. The tests exercise the session lifecycle paths that were previously
uncovered.

Introduce a builder for constructing agent harness sessions, giving callers a
structured way to assemble session state instead of wiring it up by hand.

… ceiling

Add a test asserting that use_skill stays visible when it is absent from
allowed_tool_names because some packed tool exceeded the channel's permission
ceiling. Its listing action is always ReadOnly, so reachable packs must still
be advertised through it.

Reformat the use_skill allowlist assertion in the session builder tests to
satisfy rustfmt line width limits. No behaviour change.

Isolate the synthesized-pack binding for delegated execution.

Delegated execution reuses the parent’s durable use_skill handle. That handle searches the parent’s durable registry and synthesized delegate registry, while child filtering removes only advertised tool names. A child that can call use_skill can therefore invoke parent-only delegate_* tools outside its allowlist. Bind a child-scoped pack handle to permitted registries or enforce the child policy inside UseSkillTool.

Restore explicit mention of git_operations tool for repository state reads

The replacement line instructs the agent to "inspect with shell (cat, rg, ls, git status)" but removes the succinct, dedicated git_operations tool that was previously listed. Telling the agent to run git status through shell may produce plaintext output that the agent must then re-parse, whereas the dedicated tool likely provides structured, machine-readable results. The removed git_operations reference should be kept as a preferred alternative.

Retain the storage_* tools row and the save_preference reconcile note

The diff deletes the entire table row for storage_* tools and the separate line explaining that save_preference needs no reconcile. These were actionable instructions that now have no replacement. The agent may now be unaware that file/artifact operations should use storage_* tools, or that save_preference does not require an update_memory_md call.

priority medium critique likely

Fix sentence-boundary detection for single-letter abbreviations

The abbreviation check sees whether the character immediately before idx is a period. For a single‑letter abbreviation followed by '. ' (e.g. e.g. at index 3), text[..idx] ends with e.g and text[..idx].ends_with('.') is false. The test then falls through to starts_new and may cut the sentence too early or too late depending on the following character. Worse, if the preceding character is itself a lowercase letter that looks like the start of a new sentence, the routine could split inside a parenthetical containing a path like e.g. or i.e. . A safer approach is to check the two characters immediately before idx: if they are '.' and an uppercase letter the split is real; if they are a lowercase letter followed by '. ' the period is an abbreviation.

priority high security confident

Change the guard to match the intended constant

The middleware previously keyed its listing-render on LOAD_SKILL, and everything else required by the tool's lifecycle (permission gating, approval) operated on USE_SKILL. By changing this guard to USE_SKILL, the disclosure half (listing) now runs on the wrong constant: the session-level and policy gates applied earlier in this function still check LOAD_SKILL (unchanged in the surrounding code), meaning a load_skill call will skip both the listing and the gates, while a use_skill call will trigger the listing but hit no gates. This breaks the invariant that the listing must agree with the session's permission state. Either restore LOAD_SKILL here, or change all the gates on this tool to match.
