feat(skills): let the openspec-beta skills replace per-project ones - #2198
Status: Ready for review. Merge after #1979 and #2134. Without the beta installed, nothing changes.
Why
#2134 installs the openspec-beta skills once per machine. A project that already ran openspec init also has today's per-project skills, so the agent would load two OpenSpec skill sets. This PR makes openspec update switch between them, so opting in and out is one command each.
removes that tool's per-project OpenSpec skills and commands (init doesn't write them)
The beta is removed
writes them back, byte for byte
No beta installed
nothing new: output is byte-identical to main
Safety rules:
Only the real beta counts: the router skill, matched by name and its layout marker, in a folder that tool reads.
Only OpenSpec's own files are removed: folders whose SKILL.md carries generatedBy. Links and copies the skills CLI made are named with the removal command, never deleted.
The record lives with the user, in their global config, never in the project, so one person's beta never changes a teammate's next update. It's saved before anything is removed.
MiniMax Code switches machine-wide, because its skills live in ~/.minimax/skills for every project.
The beta counts where the tool reads it. That's the tool's own folder, ~/.agents/skills for the tools the skills CLI installs there (Cursor, GitHub Copilot, Gemini CLI, OpenCode and six more), and the Claude Code and Codex folders Cursor documents reading.
A tool that can't see the beta is left alone, so the worst case is two sets, never zero.
Only skills and commands switch. GitHub Copilot's cloud-agent files stay.

Notes
Why not openspec config profile? An empty profile plus openspec update already removes every per-project skill, but it's global: tools that can't see the beta (Roo Code, for example) would be left with none, and opting out means re-selecting your old workflows by hand. This PR reuses the same update step, decides per tool, and records what it removed so opting out restores it exactly.
Profiles don't apply to the beta yet.npx skills add installs all 12 beta skills whatever the profile says; how profiles carry over is for the transition plan, not this PR.
A project switches at its next openspec update. Installing a skill can't run code.
Committed per-project skills show as deleted in git status. Committing that switches the whole team; not committing keeps them for teammates.
Old npx copies of today's skills already break openspec update on main. They switch the project to all 12 workflows and make MiniMax Code fail ("Path is outside the allowed directory"). This PR doesn't change that, but names the copies and their removal command on opt-in and opt-out.
Documented in docs-lab (reference/cli.md) and docs/cli.md.
A project that ran `openspec init` keeps today's per-project skills and
`/opsx` commands, so once someone installs the beta with
`npx skills add Fission-AI/OpenSpec`, their agent loads two OpenSpec
skill sets.
For a tool that can see the beta (its router, by name and layout marker,
in the project's skills folder or the tool's folder in the home
directory), `openspec init` now writes no per-project skills or commands
and `openspec update` removes the ones it wrote. Remove the beta and run
`openspec update`, and they come back byte for byte.
Which tools were switched is remembered in the user's config, keyed by
project, never in the project: per-project skills are often committed,
and one person installing the beta must not change what a teammate's
next update writes. A tool that cannot see the beta, and the one tool
whose OpenSpec skills live in the home directory, are left alone.
Without the beta installed, `init` and `update` are byte-identical to
before.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
With #2198, `openspec update` gives a project no per-project OpenSpec
skills while the beta is installed and writes them back once it is
removed. So opting in is `npx skills add Fission-AI/OpenSpec -g -y &&
openspec update`, and opting out is the one `npx skills remove` command
followed by `openspec update`; `references/install.md`, docs/skills-beta.md
and skills/README.md now say so. On a CLI without #2198, `openspec
update` only refreshes the project, so the added step is harmless.

Summary
Detect beta skills and track replacements src/core/beta-skills.ts, src/core/config-schema.ts, src/core/global-config.ts, test/core/beta-skills.test.ts
Detection checks for beta routers and supported skill locations. Global config tracks replaced tools by project or machine-wide key. Tests cover detection, legacy skills, and replacement records.
Apply beta replacement during init src/core/init.ts, test/core/beta-skills.test.ts
Init records beta-covered tools, removes their OpenSpec-owned skills and commands, and excludes them from generation. Its output reports replacements and adds beta-skill workflow hints.
Apply and restore replacements during update src/core/update.ts, test/core/beta-skills.test.ts, docs/cli.md, docs-lab/reference/cli.md, .changeset/beta-skills-replace-project-skills.md
Update removes files for beta-covered tools and restores tools when beta coverage ends. It retains restored-tool records until regeneration succeeds. Tests and documentation cover switching, restoration, and notices.

Add an alias-path regression for the per-project record.
projectKey stores records by canonical project path, but this suite does not test alias handling. Add a test that creates a symlink or other project alias, runs init through the real path, runs update through the alias, and asserts that getBetaReplacedTools returns the same record for both paths.

The beta now replaces every tool's OpenSpec skills it can be seen by:
- MiniMax Code keeps OpenSpec's skills in ~/.minimax/skills for every
project, so a beta in that folder switches it for the whole machine,
recorded once rather than per project, and any project's update
brings it back once the beta is gone.
- Today's skills that an earlier `npx skills add` left in a home folder
are a second set too. The skills CLI installed them, and they carry no
`generatedBy`, so update and init name them with the exact
`npx skills remove` command instead of deleting them.
Also: update no longer suggests `openspec init` for a tool that is using
the beta, says why a tool comes back after opting out, drops records for
projects that no longer exist, and accepts a quoted router name. The
`.agents` tools (Codex, Amp, Antigravity, GSD, Zed, universal) were
already covered through ~/.agents/skills and now have a test. Documented
in docs-lab, the docs site's source, and docs/cli.md.

docs-lab is the docs site's source, and the beta had no page there. The
new Customize > Beta skills page covers opting in and out in one line
each (`npx skills add ... && openspec update`, and the one
`npx skills remove` command followed by `openspec update`), what happens
to today's skills while the beta is installed (per project, MiniMax Code
machine-wide, a tool that cannot see the beta left alone), and how the
skills fit together. docs/skills-beta.md and skills/README.md say the
same, including that `openspec update` prints the removal command for
old skills an earlier `npx skills add` left.

Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.
Use a native canonical path for the project key expectation, and add an alias-path regression.
The test builds the expected key with fs.realpathSync(project). The repository test guidance says to canonicalize existing-path identities with fs.realpathSync.native(). It also requires an alias-path regression when path identity logic changes. projectKey is that logic, and no test covers an alias path, for example a symlink to the project.
Change projectKey in src/core/beta-skills.ts to FileSystemUtils.canonicalizeExistingPath(). This is the open comment on that file. Then update this expectation. Also add a test that records a project through a symlinked path and reads it through the real path.
As per coding guidelines: "When asserting existing filesystem paths as identities, canonicalize both actual and expected paths first" and "Add an alias-path regression when touching path identity logic."

Report removal failures in the beta switch.
When a beta tool's old skill directory or command file cannot be deleted, applyBetaSkills still records the tool and excludes it from generation. The success path then reports the replacement as complete. The agent can load the old files next to the beta. The error is not reported.

…akes over
Validated MiniMax Code against the layout skills CLI v1.7.4 actually
writes (src/agents.ts: global dir ~/.minimax/skills; src/installer.ts:
default `symlink` mode copies each skill into ~/.agents/skills and links
the agent folder to it).
That layout exposed one hazard: the switch removed OpenSpec's skill
names by name, so a link the skills CLI made under one of those names
(an earlier `npx skills add` of the old set) would be deleted, leaving
the skills CLI's records wrong. The switch now removes only real folders
whose SKILL.md carries `generatedBy`, and leaves links and unmarked
copies to the `npx skills remove` command it already prints.
The removal goes through the same file operations as the rest of
update, so `--dry-run` still records it without performing it. New
tests cover the symlink layout (junction links, so they run on Windows
too) and fail with the by-name removal put back.

Preserve user files beside a generated SKILL.md.
If a user adds a reference or script to an OpenSpec-generated skill directory, ownSkillDirs still marks the whole directory for removal. Both init and update then remove those user files recursively. Removing the beta cannot restore them. Remove only generated files and prune the directory when it is empty, or preserve directories that contain other files. (raw.githubusercontent.com)

Read staged skills when planning beta cleanup.
With --dry-run --force, legacy upgrade output can be staged in this.view before applyBetaSkills runs. Beta detection can identify a covered tool from that staged output, but ownSkillDirs reads only disk and misses the staged OpenSpec skill directories. The plan can therefore report skill additions that a real update creates and then removes through this.ops.
Make the ownership check read the planned view while continuing to reject real symlink directories.

- Save the record before removing anything; if it can't be saved, keep

The transition model is clean. Recording which tools the beta replaces in user config (not the project) is the right boundary: one person's beta opt-in stays out of a teammate's next openspec update. The generatedBy marker distinguishing OpenSpec's own folders from skills-CLI-managed links means removal targets exactly the right files, and the fallback when user config is unreadable (keep per-project skills rather than orphan them) is a good safety default.
A few things I looked at:
State space. The four states (beta installed/not × recorded/not) transition cleanly. The edge cases, particularly a failed restoration that gets retried on the next update, and machine-wide MiniMax Code sharing a single ~ key, are covered by the tests.
Router detection. Requiring both the exact openspec-beta name and the layout: "router" marker makes false positives from similarly-named user skills effectively impossible.
Old npx skills guidance. Naming them with the removal command without deleting them is the right call since the skills CLI owns those entries.
Tests cover the full round trip (opt in → idempotent re-run → opt out → byte-for-byte restore), skills-CLI symlink layout, dry run, config error graceful degradation, and the Copilot cloud-agent file preservation. 29 unit tests plus the end-to-end and MiniMax suites give good coverage.
The docs-lab section reads well and the table makes the behavior immediately scannable.
Direction and execution both look solid to me. This is blocked on #1979 and #2134, and the docs-lab changes need @TabishB's final review.
…upgrade
When a legacy upgrade set up a tool that can see the beta, update removed
that tool's per-project files but still printed "Getting started" with
/opsx commands for it. Tools the beta replaced are now dropped from the
newly configured list before any hint, note or restart message.
Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>
…pt-out
Found with the real skills CLI (skills@1.7.4), installing and removing
the beta from an exact copy of what GitHub serves:
- Codex stays detected through the .agents marker after its skills are
removed, so opting out restored it without naming it or keeping its
record until it was rewritten. A recorded tool the beta no longer
covers now always counts as restored.
- Old copies from an earlier `npx skills add` were named on opt-in only.
On opt-out they still duplicate the restored skills, and a link one
left in ~/.minimax/skills blocks writing that skill back, so the same
removal command is printed there too. The message no longer says
"beside the beta", which is wrong once the beta is gone.

Make the restoration notice describe an attempt.
applyBetaSkills prints this notice before restored tools reach await this.ops.writeFile(...). If a write fails, the tool remains recorded for retry, but the notice can tell the operator that its per-project skills came back when they did not. Change the notice to state that OpenSpec will attempt the restoration.

Update the restoration notice in applyBetaSkills to say OpenSpec will attempt to
restore the per-project skills, rather than implying restoration has completed;
leave the write and retry behavior unchanged.

Report command-file cleanup failures during beta replacement.
If removeFile fails, removeCommandFiles ignores the error after the replacement record is saved. The command file can remain on disk while the tool stays in replaced and is excluded from regeneration. Throw a path-specific error so the update reports the failure and a later update can retry the cleanup.

Review comment at @src/core/update.ts around lines 1075 - 1079:
Update removeCommandFiles so it does not swallow removeFile failures: propagate
a path-specific error with the original cause, allowing the update flow to
report the cleanup failure and retry it on a later update instead of treating
the tool as successfully replaced.

… tool
`npx skills add -g` puts the beta for Cursor, GitHub Copilot, Gemini,
OpenCode and six more tools in ~/.agents/skills, the folder they read,
not in their own folder. update only looked in the tool's own folder, so
those tools kept their per-project OpenSpec skills beside the beta: two
skill sets. Cursor also documents reading Claude Code's and Codex's skill
folders, so those count for it too.

…legacy docs
Matches docs-lab/reference/cli.md and the Cursor fix: Cursor, GitHub
Copilot, Gemini CLI, OpenCode, Cline, Kilo Code, Kimi, Factory, Pi and
Warp see the beta in .agents/skills, and Cursor also reads Claude Code's
and Codex's folders.

Status: Ready for review. Merge after #1979 and #2134. Without the beta installed, nothing changes.
Why
#2134 installs the
openspec-betaskills once per machine. A project that already ranopenspec initalso has today's per-project skills, so the agent would load two OpenSpec skill sets. This PR makesopenspec updateswitch between them, so opting in and out is one command each. What it does

openspec config profile? An empty profile plusopenspec updatealready removes every per-project skill, but it's global: tools that can't see the beta (Roo Code, for example) would be left with none, and opting out means re-selecting your old workflows by hand. This PR reuses the sameupdatestep, decides per tool, and records what it removed so opting out restores it exactly.npx skills addinstalls all 12 beta skills whatever the profile says; how profiles carry over is for the transition plan, not this PR.openspec update.
